Re-pricing a 40M-install portfolio under SKAN 5

Challenge

Apple SKAdNetwork 5 rollout broke the client's existing conversion-value schema. D7 ROAS reporting dropped to noise, Meta auto-bidding went blind, and the portfolio started bleeding margin across 12 titles.

Approach

We rebuilt conversion values per-genre, reconciled SKAN 5 postbacks against raw IAP events, and re-trained bidding models on a clean seven-day window. Media plans shifted to geo holdouts to validate lift without SKAN visibility.

Result

Blended CPI dropped 38% within 9 weeks while D7 ROAS rose 210% against pre-migration baseline. The portfolio crossed 3M net-new installs in Q1 '26 at a better unit economics profile.

Paywall A/B + LTV remodel doubled IAP revenue in 6 months

Challenge

Cosmic Match Saga had strong D1 retention but a flat LTV curve past D14. Paywall was static, no segmentation, no price elasticity testing. Revenue was plateauing at $380k/month despite growing DAU.

Approach

Implemented Apphud for paywall A/B, ran 14 variant cycles across 6 months — copy, price points, ladder structure, hard-vs-soft timing. Built cohort LTV curves by acquisition source and re-priced CPIs upwards where elasticity allowed.

Result

IAP revenue grew 2.4× to $920k/month. D30 retention lifted 41% through paywall re-timing (hard gate moved from session 3 to session 7). Subscription ARPDAU up 67%.

From $20k/day to $180k/day on locked ROAS

Challenge

Ironclad had a strong title stuck at a local maximum. $20k/day UA was profitable but Meta and Google saturated fast. Scaling attempts broke ROAS every time. Creative pipeline was producing fewer than 6 concepts/week.

Approach

Stood up a 4-person creative pod producing 30 concepts/week, pushed AppLovin, Mintegral, Moloco, Liftoff concurrently with per-network conversion value schemas. Implemented portfolio-level budget pacing so networks could not starve each other.

Result

Scaled from $20k/day to $180k/day over 11 months while holding D90 ROAS at 1.07× target. Title now represents 43% of Ironclad's total UA spend and is the studio's top earner.
